In the past year, I've trained over 200 consultants to actually use Generative AI to improve their daily performance. Here's the hard truth: While everyone will agree on the principle ("Of course, this is a strategic axis for us. Look at our last white paper"), most consulting firms, big and small, are not ready for what's coming. Partners must act fast to prepare their teams for a massively AI-driven future, or risk watching their bonus pools shrink as competitors adapt faster and capture greater client value.
The Two Camps: "Prompt for Tasking" vs. "Prompt for Thinking"

Generative AI is transforming consulting workflows in two distinct ways:
- Prompt for Tasking: Consultants - mostly but not exclusively Junior levels - often gravitate toward using Gen AI for task-oriented prompts. These include generating first drafts, summarizing long documents, overcoming writer's block, or retrieving information. By focusing on execution, this approach can significantly boost efficiency in producing client presentations, market analyses, or initial financial models.
- Prompt for Thinking: Senior and/or smarter consultants, however, tap into Gen AI's potential as a sparring partner. This involves tailoring communication to specific client audiences or individuals, refining strategies, or brainstorming bespoke solutions. Less intuitive but highly impactful, this approach uses Gen AI to elevate strategic thinking and sharpen client-specific messaging.
While both approaches enhance productivity, "Prompt for Thinking" requires a deeper understanding of client contexts and a more sophisticated/creative application of Gen AI skills to create actionable and high-impact outcomes.
The 70% Problem: Where AI Falls Short
Generative AI often delivers "great but incomplete" outputs quickly, but the gap between 70% completion and true client-ready solutions is significant. Clients pay for insights that are nuanced, actionable, truly personalized, and error-free—standards that AI alone struggles to meet. Consider these limitations:
- Prioritization: AI can generate a list of industry trends but lacks the ability to rank them for a specific client's context.
- Insight Extraction: Summaries of internal reports are helpful, but knowing where to look and finding actionable takeaways require strategic judgment.

And the probabilistic nature of these technology does not fit well with the risk-averse nature of the Consultant. Without educated and seasoned consultants to bridge these gaps, deliverables risk becoming generic or, worse, irrelevant.

The consultants who thrive in the AI era will be those who embrace it as an amplifier, not a replacement. From a senior consultant's perspective, this means driving team productivity, accelerating delivery, and shortening sales cycles. Uneducated unsupervised Junior consultants will tend to overly depend on AI outputs. The risk is create cookie-cutter solutions that fail to deliver on client expectations. However, with the right balance of expertise and AI, firms can unlock unprecedented levels of performance and client satisfaction.

Management consulting is a competitive industry, where providing the best value for money is not just a goal but a necessity. Firms that fail to adapt risk being outpaced by those that seize the opportunities Generative AI offers, including well structured consulting powerhouses but also agile junior-light senior-heavy structures. To remain competitive, firms must embrace AI as a strategic enabler, not a shortcut, by impulsing three transforming moves:
- Train or Hire AI-Ready Senior Talents: Equip Principals and Partners with the tools and knowledge to use Gen AI effectively, by themselves or supervising their teams, enhancing team productivity and accelerating delivery cycles.
- Rebuild AI-Ready Ways to Train and Grow Consultants: Rethink traditional training models to focus on equipping junior consultants with AI skills while fostering strategic thinking and judgment. Easier said than done!
- Rethink the Client Delivery Model with AI: Combine highly efficient low-value task automation with super-creative, personalized client-facing interactions to deliver exceptional value.
The takeaway? Generative AI is reshaping the consulting landscape, but the real differentiator will be human expertise enhanced by AI. For consulting firms of all sizes, the time to act is now.
